Why Aren’t My Employees Using AI Tools?

The BCC’s “Powering Productivity” report, published in March 2026, found that 54% of UK SMEs are now actively using AI — up from 35% in 2025 and 23% in 2023. That’s a rapid acceleration. But here’s the number that matters more: the DSIT AI Adoption Research found that among firms already using AI, only 30% of staff on average actually use it. How Do You Build a Culture Where AI Thrives?

Training gets people started. Culture determines whether they keep going. In our experience, the SMEs that sustain high AI adoption share three cultural traits — and the leader has to model every one of them personally.

Reward innovation, not just output

Make it an explicit expectation — ideally in objectives — that team members find new and better ways to use technology. Not as a nice-to-have, but as a core measure of performance. The teams we’ve seen move fastest are the ones where people get genuinely passionate about pushing boundaries. That passion doesn’t emerge by accident. It’s cultivated by recognising and rewarding it.

Zero fear of failure

If someone tries an AI workflow and it produces rubbish, that’s a learning moment — not a mark against them. If your team is afraid to experiment, they won’t. This needs to be explicit, not implied. What Tools Does Your Team Actually Need to Succeed With AI?

The principle is simple: build your infrastructure like you’re a tech startup. Don’t cheap out on licence fees — they’re a fraction of your salary bills. A single AI licence costs less per month than one hour of the employee’s time. The ROI calculation is obvious, yet most SMEs are still sharing logins or using free tiers.

Three non-negotiable principles

Best-in-class, not cheapest. The tool your team uses every day has to be genuinely good. A mediocre AI assistant creates a mediocre first impression, and first impressions determine adoption. Choose tools that are powerful enough to deliver real value on real tasks from day one.

One licence per person. Shared accounts destroy effectiveness. Every person needs their own workspace, their own conversation history, their own context. Sharing an AI account is like sharing a desk — technically possible, practically useless.

Deep integration via MCP. Connect everything. When your AI assistant can access your CRM, your documentation, your project management, and your communication tools, it goes from “a chatbot I occasionally ask questions” to “an embedded member of the team.” Model Context Protocol (MCP) servers make this possible — your AI works across your entire stack rather than in isolation.

Other tools exist in every category, and the right choice depends on your existing stack. The principle — best-in-class, individual licences, deeply connected — matters more than the specific tools. That said, our stack is: Claude (AI assistant), Google Workspace (productivity), Slack (communication), Notion (documentation and knowledge), Attio (CRM). Everything is connected via MCP servers, which means Claude can read our CRM, search our docs, and interact with our tools directly. How Do You Build Team Practices That Make AI Stick?

Training fires the starting gun. Culture sets the tone. Tools provide the means. But it’s the daily team practices that turn AI adoption from a one-off event into a permanent operating rhythm. Here’s what we’ve seen work.

Set an AI-first target

Make it explicit: every team member should become AI-first within six months, where “AI-first” means using AI as their default starting point for any knowledge work task. Not a secondary tool they occasionally consult — the first place they go. Make this the number one priority. If it’s one of ten priorities, it’s no priority at all.

Build an AI Pioneer Group

Identify a small group of trusted lieutenants — the people who are naturally curious about technology — and train them to a higher standard. Their objective: make everyone in the team AI-native. They become your force multipliers, running informal coaching sessions, answering questions, and demonstrating what’s possible. Every department should have at least one pioneer.

Mandate regular lunch & learns

Every team member should deliver AI-focused lunch & learns regularly. Aim for at least two per month across the team. Put it in their objectives and reward them for doing it well. This does two things: it forces people to learn deeply enough to teach (there’s no better way to consolidate knowledge), and it creates a steady stream of practical examples the rest of the team can copy.

Create a knowledge sharing channel

A dedicated Slack channel for AI tips, wins, and experiments. It’s my favourite channel at Fifty One Degrees. Get everyone posting and interacting — not just the enthusiasts. When someone saves two hours on a task using AI, they share the prompt. When someone finds a new use case, they post a screenshot. This creates visible social proof that AI delivers real value.

Run retros and build a knowledge base

At the end of every project, run a retrospective. Keep the transcript and the notes. Then use AI to synthesise them into a searchable knowledge base over time. This compounds: after six months, you have a rich, AI-indexed repository of what worked, what didn’t, and what to do differently next time. Knowledge that used to live in people’s heads becomes an organisational asset.

Mandate good documentation

All team members should create thorough, AI-written documentation on their work. This captures institutional knowledge, makes it shareable, and — critically — gives AI models the context they need to provide better assistance over time. A well-documented process is an AI-ready process.

Map use cases per role

“Use AI more” isn’t a strategy. Each role needs three to five specific, high-value use cases identified and documented — the exact tasks where AI creates the biggest time saving or quality improvement. Map them, train on them specifically, measure them. This is what makes hands-on training so effective: it’s not generic, it’s “here’s how you use AI for the thing you do every Tuesday.”

Redesign workflows, don’t just augment them

Most teams bolt AI onto existing processes — “do what you were doing, but ask AI first.” That produces marginal gains. The real step-change comes when you redesign the workflow itself with AI as a first-class participant. Don’t use AI to help draft a proposal faster — redesign the proposal process so AI does the first pass from the brief and the human’s job becomes direction and judgement. The mindset shift is from “AI helps me” to “I direct AI.”

The Operational Framework: Governance, Time, and Measurement

The final pillar is the unglamorous one — but without it, the other four eventually stall. Operations is where adoption becomes sustainable.

Governance accelerates, not restricts

This is counterintuitive, but clear rules actually accelerate adoption. People who are unsure what’s allowed with AI default to not using it. A simple, one-page AI policy — what data can go in, what can’t, what needs human review before going to a client — removes the fear that stops people experimenting. No guardrails means paralysis, not freedom.

Protect experimentation time

The World Economic Forum found that 77% of organisations plan to reskill their workforce for AI, but multiple surveys flag the same blocker: people don’t have time. If AI learning is treated as “do it in your spare time,” it won’t happen. Mandate two to three hours per week of protected AI experimentation time, at least for the first 90 days. Make it as non-negotiable as a client meeting.

Measure and share, openly

Track weekly active AI users by team. Track time saved on specific use cases. Share the numbers openly. What gets measured gets done — and when someone sees their colleague saved four hours a week, that’s more persuasive than any training session. The Stanford AI Index found productivity gains of 14–15% in structured AI deployments. Those gains are measurable. Measure them.

Hire for AI aptitude

Once your existing team is AI-first, make AI literacy part of every new hire’s assessment. Not “can you code” — “show me how you’d use AI to solve this problem.” Bake it into job descriptions and interview processes. This compounds over time and prevents the culture from diluting as you grow.

Stay current — AI moves weekly

AI tools and capabilities change faster than any other technology category. Build a mechanism for staying current: one person tasked with scanning developments, a weekly “what’s new in AI” five-minute standup, or a curated feed. It’s either a generic slide deck that nobody remembers by Friday, or it’s a £30,000 consultant engagement that takes three months to scope and another three to deliver. Neither works. The slide deck doesn’t build real skills. The consultant engagement doesn’t scale.

We built something different. The AI Proficiency Programme is a structured, 10-module training curriculum that runs entirely inside Claude. There’s no platform to buy, no videos to host, no LMS to configure. Each module is a Claude Project with a carefully designed system prompt that turns Claude into an interactive tutor — teaching concepts, running live exercises, grading assessments, and issuing certificates.

What the Experience Looks Like

A team member opens a shared Claude Project called “Module 1: AI Foundations” and types “hello.” Claude responds with a warm welcome, asks for their name and role, and presents a visual progress tracker. From there, it’s a guided, one-to-one learning session.

Total programme time is approximately 6 hours per person. Most teams complete it over four to six weeks doing two or three sessions per week alongside normal work.

Modules 1–7 and 9–10 are completely company-agnostic — Claude dynamically adapts examples based on each learner’s stated role and industry. Module 8 covers the Attio CRM specifically; skip it or replace it if you use something else.

How to Deploy It

You need a Claude Team or Enterprise plan. That’s it. No other software.

Setup takes about 30 minutes for all 10 modules. Here’s the process:

1. Create a New Project

Open Claude and click Projects in the sidebar, then Create Project.

2. Name It Clearly

Use a descriptive name — e.g., “AI Training — Module 1: AI Foundations”.

3. Paste the System Prompt

Click into the Project Instructions field. Scroll down to the prompts section of this post, copy the entire prompt for the relevant module, and paste it in.

4. Share with Your Team

Share the Project with your team at “Can use” permission level. Don’t give edit access — the instructions are the entire module, and accidental changes would break it.

5. Test It Yourself

Open the Project, type “hello”, and work through a few sections to confirm it’s running properly.

6. Repeat for Each Module

Set up all 10 modules following the same process. Tell the team to start with Module 1.

Recommended Rollout

Don’t release all 10 modules at once. A phased rollout over eight weeks creates momentum and ensures people build foundational skills before tackling advanced topics.

Each module generates a certificate when the learner passes. The certificate includes their name, score, date, and a unique certificate ID. Since Claude conversations are private to each user, you need a simple process to log completions:

  1. Create a shared channel (Slack, Teams, or similar) called something like #ai-training-certificates.
  2. When someone passes a module, they screenshot their certificate and post it in the channel.
  3. A programme coordinator logs it in a tracker — a spreadsheet with columns for name, module, date, score, and certificate ID.

Making the channel public creates positive social pressure. When people see colleagues posting certificates, they’re more likely to complete their own modules. Consider recognising the first person to finish all 10.

Customisation

The modules are designed to work for any professional team without changes. Claude adapts examples dynamically based on each learner’s role — a PR professional gets communications examples, a finance person gets finance examples, automatically.

That said, there are a few things you can optionally tailor:

  • Certificate channel: Search the system prompts for “designated channel” and replace with your actual channel name.
  • Brand voice: Upload your brand guidelines as Project Knowledge in Module 4 to use your specific tone of voice as a teaching example.

Use analogies from everyday work and life. Make concepts tangible, not abstract.

You are patient but structured. You guide learners through the module step by step — never dump all the content at once. Think of yourself as a great teacher in a one-to-one session, not a textbook.

### Step 1: Welcome & Setup

- **The prediction game:** At its core, an LLM predicts the next word (or token) in a sequence. It's like the world's most sophisticated autocomplete. But because it's been trained on so much text, its "autocomplete" can write essays, solve problems, and hold conversations.
- **Context is everything:** When you chat with Claude, everything in the conversation (your messages, Claude's responses, any uploaded documents) forms the "context." Claude uses this entire context to generate each response. It's like having a conversation where the other person can see the entire chat history on a whiteboard.
- **No memory between conversations:** LLMs don't retain information between separate conversations. Each new conversation starts fresh. (This is an important concept for later modules on Projects.)

This is a critical section. Teach it through **scenarios**. Present 6 real-world work scenarios and ask the learner whether AI is appropriate, before revealing the answer:

**Good uses:**
1. "Draft the first version of a press release about a new hotel opening" → ✅ Great use — AI excels at first drafts that humans then refine
2. "Research and summarise key trends in luxury travel for Q2" → ✅ Good use — AI can synthesise large amounts of information quickly

Cover these principles clearly and seriously:

1. **Always review AI output.** AI is a first-draft machine, not a finished-product machine. Everything it produces should be reviewed by a human before being shared externally.
2. **Data privacy matters.** Explain the difference between consumer AI (free ChatGPT — your data may be used for training) and enterprise AI (like Claude Enterprise — your data stays private). This is why the company uses a paid enterprise plan.
3. **Don't share sensitive data carelessly.** Even on enterprise plans, be thoughtful about what you upload. Client financial data, personal data, and passwords don't belong in AI conversations unless there's a clear business reason and appropriate data handling is in place.
4. **AI can be wrong.** Hallucinations are a known limitation. The more specific or factual the claim, the more important it is to verify. AI is most reliable when it's working with information you've provided (grounding) rather than relying on its training data.
5. **AI amplifies — it doesn't replace.** Your expertise, judgement, and relationships are what make your work valuable. AI handles the heavy lifting so you can focus on the parts that require human insight.
6. **Bias awareness.** AI models can reflect biases present in their training data. Be mindful of this, especially when AI is generating content about people, places, or cultures.
